Performance Max is a goal-based Google Ads campaign. You give it a budget, a conversion goal and a set of assets. Google's Smart Bidding then decides which channel, placement and search to buy, bidding to maximise conversions or conversion value, with an optional target CPA or target ROAS. - Search: Google.com, the Google Search app and Search partners.
- Maps: Google Maps and Waze.
- YouTube: video and non-video ads on YouTube.
- Discover: ads in the Discover feed.
- Gmail: ads inside Gmail inboxes.
- Google Display Network: websites and apps, outside Gmail and YouTube.
Link a Google Merchant Center feed and PMax also serves Shopping ads. The catch: you hand over where the money goes, so what you feed it decides what you get back.
Should a Malaysian SME run Performance Max or Search?
Start with Search. Add PMax once you know what a Search lead costs you. Ecommerce with a product feed can lead with PMax.

If your conversion action counts every form, PMax will find the cheapest forms. Google's own advice for lead campaigns is to optimise toward conversion actions close to the final sale, such as qualified or converted leads, while keeping enough volume to learn from. Ecommerce with a Merchant Center feed: PMax is often the main campaign. Shopping placements show product, price and image, so a clean feed matters more than clever copy.
One rule worth knowing. If a search is identical to an exact match keyword in your Search campaign, Google prioritises the Search campaign over PMax. A simple test: if you cannot yet say what a lead from Search costs you, you are not ready for PMax.

1. Conversion tracking that records revenue actions. Forms, WhatsApp chats, qualified calls, purchases. Not page views. Smart Bidding scales whatever you call a conversion. Our conversion tracking guide walks through the setup.
2. Enough conversions to learn from. Google does not publish a minimum conversion count for PMax. Our view: with only a handful of real conversions a month, PMax has too little to learn from.
3. A budget that can carry two campaigns. Our recommended minimum for Google Ads in Malaysia is RM3,000 a month (see our Google Ads management page). PMax usually shares it with Search, and a thin budget split two ways helps neither. Our Google Ads pricing guide has the full breakdown.

Google's best practice is at least 15 headlines, 5 descriptions, 7 images and 1 video. (Source: Google Ads Help, Optimization tips for Performance Max campaigns, 2026) Supply your own video. An auto-generated slideshow rarely builds trust. For ecommerce, also fix Merchant Center feed errors first, because feed errors become ad errors.
What are the risks of Performance Max?
Left alone, PMax drifts to your own brand and cheap placements, and hides which channel really worked.

Budget drifts to your own brand. People searching your business name would have found you anyway. PMax can claim those conversions and report a lovely CPA built on people who already knew you.
Budget drifts to cheap placements. Display and app inventory is cheap per click. If your goal counts weak actions, PMax buys them there while sales stay flat.
Limited transparency. You do not set bids per channel. The PMax placement report shows where ads served and their impressions, and Google itself says it should not be used to evaluate performance because it does not cover all channels. More than at launch. This is what we verified on Google's help pages in October 2026.
- Brand exclusions. Brand lists stop PMax serving on your own brand, competitors or sub-brands, across Search, Shopping and YouTube search inventory. They also catch misspellings.
- Campaign-level negative keywords and lists. Up to 10,000 per PMax campaign, for Search and Shopping inventory only.
- Account-level negative keywords. Up to 1,000, applied across Search and Shopping inventory, PMax included.
- Placement exclusions. PMax respects account-level and manager account placement exclusions for Display and YouTube.
- Search terms report. "Search terms and landing pages for Performance Max", segmentable by ad format.
- Channel performance report. Under Insights and reports, with clicks, conversions and cost by channel and ad format.
- Search themes. Up to 50 per asset group, to point PMax at intent you care about.
- Device and age controls, and full asset reporting with conversions, cost and clicks per asset.

Note the gap: negative keywords do nothing on Display, YouTube or Gmail. There, your conversion goal does most of the steering.
How long does Performance Max take to learn?
Give a new PMax campaign at least 6 weeks before you judge it, and change one thing at a time.

Why we split by service line

We only run PMax once tracking is clean. It is the first thing we check in every Google Ads audit. An account that counts page views as conversions gets worse under PMax, not better.
Second, we split by service line. In a healthcare group's account, over the 30 days to 24 Sep 2026, a newer service line ran in its own campaign at RM59 per conversion, against RM83 for the main Search campaign. That was not a PMax campaign, but the lesson carries over. In one shared campaign the cheaper line would have vanished into an average. In PMax we use separate asset groups, and separate campaigns when service lines have different values, because budget is set per campaign.
Third, we expect cost per result to rise with spend. The same account's CPA rose four periods in a row as spend scaled, from RM55.11 to RM76.78, with 211 conversions on RM16.2K in the latest 30 days. PMax does not escape that. It just hides where the extra cost went unless someone reads the channel report.
